Lead Generation Strategies 2027: How to Keep Your Pipeline Full as AI Changes How Customers Find You
Most buyers have picked their shortlist before they speak to you. In 2027 an AI assistant helps them build it. Lead generation now means being on that list before the buyer goes looking, and catching them fast once they do.
The short answer
The winning supplier was already on the buyer's first shortlist in 95% of B2B deals (6sense, 2025, about 4,000 buyers). Buyers start 79% of conversations with sellers and 94% use AI tools along the way. The lead generation strategies that hold up in 2027: be known before the search starts, be the answer AI gives, agree what a qualified lead is, own your database, respond within the hour and measure pipeline over lead counts.
The numbers behind 2027
95% of B2B buyers bought from a supplier on their day one shortlist (6sense, 2025).
64% of UK adults saw an AI answer to a search in a single week (Reuters Institute, 2025).
Google users clicked a result on 8% of searches with an AI summary, against 15% without one (Pew Research Center, 2025, US).
Meta's average price per ad rose 12% year on year in the second quarter of 2026 (Meta filings).
Firms that contacted a web lead within an hour were nearly 7 times more likely to qualify it than firms that waited longer (Harvard Business Review, 2011).
How buyers find suppliers in 2027
The buyer does most of the work before you know they exist. By the time a form arrives, the decision is mostly made.
| What B2B buyers do | Figure | Source |
|---|---|---|
| Winning supplier was on the day one shortlist | 95% (85% a year earlier) | 6sense 2025 |
| Conversations with sellers started by the buyer | 79% | 6sense 2025 |
| Point in the journey when buyers first contact a seller | 61% of the way through | 6sense 2025 |
| Suppliers evaluated per purchase | 5.1 | 6sense 2025 |
| Average buying cycle | 10.1 months | 6sense 2025 |
| Buyers using AI tools in the buying process | 94% | 6sense 2025 and Forrester 2025 |
6sense surveyed about 4,000 B2B buyers, 20% of them in the UK and Ireland. Each had spent at least $25,000 with a supplier in the previous 2 years. The figures describe larger deals and are self reported.
The implication is simple. If you are not on the list when the buyer starts, a faster sales team will not save the deal. In 4 deals out of 5, the buyer's favourite before first contact still wins (6sense, 2025).
Buyers still want a person at the end. In one survey of 645 B2B buyers, 69% said they prefer to check what AI tells them with a sales rep (Gartner, 2026).
AI builds the shortlist. People still close the deal.
How AI changes where customers find you
AI answers now sit between your customer and your website. That holds in B2B and in consumer markets.
| Measure | Figure | Source |
|---|---|---|
| UK adults who saw an AI answer to a search in the past week | 64% | Reuters Institute 2025 |
| People who always or often click the sources under an AI answer | 33% | Reuters Institute 2025, 6 countries |
| Google searches with a click on a result, AI summary shown | 8% | Pew Research Center 2025, US |
| Google searches with a click on a result, no AI summary | 15% | Pew Research Center 2025, US |
| UK Google searches that show an AI Overview | About 30% | Ofcom Online Nation 2025 |
| ChatGPT visits from the UK, January to August 2025 | 1.8bn, up from 368m a year earlier | Ofcom Online Nation 2025 |
| Visits from AI tools to US retail sites, 2025 holiday season | Up 693% year on year, from a small base | Adobe Analytics 2026 |
Fewer people click. The ones who do click arrive further along. Kevin Indig's 2025 study of how people use Google's AI Mode found they mostly read the answer and left the page only when they were ready to act.
Search has not gone. Google still reaches 82% of UK adults (Ofcom, 2025). What has changed is that the first answer a buyer reads is often written by a machine, drawing on whoever it already trusts.
Lead generation, demand generation and qualified leads
Half the arguments about leads come from people using the same words for different things. Agree these before you set a target. Busy lead dashboards are one reason marketing looks busy but still fails to drive growth.
| Term | What it means | Who owns it |
|---|---|---|
| Demand generation | Making the right buyers know and prefer you before they are ready to buy | Marketing, with the CEO |
| Lead generation | Turning buyers who are ready into named contacts you can follow up | Marketing and sales |
| Marketing qualified lead (MQL) | A contact who meets criteria marketing has set, such as company size and an action like a demo request | Marketing |
| Sales qualified lead (SQL) | A contact sales has spoken to and accepted as a real buying opportunity | Sales |
| Qualified opportunity | An SQL with a named need, a budget holder and a timescale | Sales |
An MQL is only as good as its definition. If marketing counts every ebook download as an MQL and sales rejects most of them, the number goes up while the pipeline stays flat. Write the definition down and get sales to sign it.
7 lead generation strategies that hold up in 2027
1. Be known before the search starts
Most of your future buyers are not buying today. The LinkedIn B2B Institute's 95:5 rule holds that only around 5% of potential buyers are ready to buy at any one time. Its joint research with the Ehrenberg-Bass Institute found 80% of companies change banking provider only once every 5 years.
Lead generation catches the 5%. Brand work makes sure the other 95% remember you when their turn comes. That is how you get on the day one shortlist.
This is a budget decision as much as a marketing one. We cover the split in brand vs performance marketing.
2. Be the answer AI gives
AI assistants recommend names they already see discussed and pages that answer a question clearly. SEO strategist Lily Ray argues most of what works in AI search is still sound search practice. Consultant Aleyda Solis advises writing each section so it stands alone and can be quoted.
In practice that means pages that answer the questions your buyers ask, with prices, proof and comparisons. It means being mentioned in the places AI tools read: trade press, reviews, podcasts and LinkedIn. Tricks that game AI answers are already being treated as spam.
A 2026 study by Rand Fishkin of SparkToro found AI tools almost never return the same list of recommended brands twice. Track how often you appear across many prompts. A single "ranking" means little.
3. Agree what a qualified lead is
Set one written definition of an MQL, an SQL and a qualified opportunity. Base it on the customers you have actually won: their size, sector, role and the action that came before the sale.
Review it every quarter with sales in the room. When sales rejects leads, look at the definition first.
4. Build and own your database
Every channel you rent can raise its prices or cut your reach. Meta's average price per ad rose 12% year on year in the second quarter of 2026. Google's cost per click rose 7% across 2025.
Your own list of customers, past buyers and engaged contacts is the asset no platform can take away.
Keep it complete: company, role, size, source and the last conversation. Remove duplicates and dead contacts. A smaller list you trust beats a big one sales ignores.
Traffic you cannot keep has a cost, as we set out in the hidden cost of free attention.
If your tracking cannot tell you where your best customers came from, fix that first. See marketing systems integration.
5. Respond within the hour
Speed still matters when a buyer does get in touch. Harvard Business Review analysed 1.25 million leads at 42 US companies in 2011. Firms that tried to contact a lead within an hour were nearly 7 times more likely to have a real conversation with a decision maker than firms that waited longer.
The same study sent test enquiries to 2,241 US companies. 37% replied within an hour. 23% never replied at all.
The data is old and American. The point has not aged. A buyer who started the conversation and hears nothing back moves to the next name on the list.
6. Make outbound specific and legal
Mass cold email is getting cheaper to send and easier to ignore. In Hunter's analysis of 31 million cold emails sent in 2025, 4.5% of recipients replied. That is one vendor's data from its own users.
Outbound works when it is aimed at named accounts with a reason to talk now. In the UK it also has to follow the Information Commissioner's Office (ICO) rules.
| Who you contact | Phone | |
|---|---|---|
| Limited companies and LLPs | No consent needed. Say who you are and give a working opt out | Screen against the Corporate Telephone Preference Service and the Telephone Preference Service |
| Sole traders and most partnerships | Consent needed, unless the soft opt in applies | Do not call numbers on the Telephone Preference Service without consent |
| Any named person | UK GDPR applies. You need a lawful basis and must be transparent | Same |

7. Use paid media to harvest demand
Paid search and social catch buyers who are already looking. They are fast, measurable and getting more expensive every quarter. For what companies in your sector spend in total, see the UK marketing spend benchmarks for 2027.
One benchmark puts the average cost per lead from search ads at $66.69 (LocaliQ, 2026). That figure comes from LocaliQ's own US client campaigns, with no sample size published. Use your own cost per qualified opportunity instead.
Paid media works best on top of strategies 1 and 2. People click on ads from names they already know. See how much to spend on marketing in 2027 for how to size it.
AI scales whatever system you already have
Every CEO is being sold AI for lead generation: AI emails, AI scoring, AI agents that book meetings. The tools work. They also multiply whatever you point them at.
"AI doesn't fix GTM. It scales whatever system you already have."
Sangram Vajre, HubSpot UNBOUND session, September 2026
If your definition of a qualified lead is loose, AI produces more bad leads faster. If your database is full of the wrong companies, AI emails more of the wrong people. Fix strategies 3 and 4, then add AI.
In the UK, 72% of firms that use or plan to use AI apply it to marketing (DSIT, 2025). The firms that gain will be the ones that point it at a clean system.
What to report to the board
Lead counts are easy to grow and easy to misread. The same trap sits behind most vanity metrics. Report the numbers that connect marketing to revenue.
| Report this | Instead of this | Why |
|---|---|---|
| Qualified opportunities created | Total leads or MQLs | Opportunities are what sales can close |
| Cost per qualified opportunity | Cost per lead | A cheap lead that never converts is expensive |
| Win rate and sales cycle length | Website traffic | Traffic falls as AI answers more questions |
| Share of new customers who knew you before they enquired | Last click attribution | Shows whether you are reaching the day one shortlist |
| Payback period on acquisition spend | Return on ad spend alone | Ties spend to cash |
Expect website traffic to fall while good enquiries hold. Change the dashboard before the board asks why. We cover this in how boards decide whether marketing is working.
Worked example: how many leads do you need?
Illustrative figures for a B2B services business. Replace each input with your own.
| Step | Figure |
|---|---|
| New revenue target for 2027 | £1m |
| Average first year value of a new client | £25,000 |
| New clients needed | 40 |
| Win rate from qualified opportunity | 20% |
| Qualified opportunities needed | 200 |
| SQLs that become qualified opportunities | 50% |
| SQLs needed | 400 |
| MQLs accepted by sales as SQLs | 25% |
| MQLs needed | 1,600 |
Improve the MQL to SQL rate from 25% to 40% and you need 1,000 MQLs instead of 1,600. Tightening the definition does more than buying 600 extra leads.
What one outbound salesperson costs per conversation
Illustrative. Salary from ONS, reply rate from one vendor, conversion rate assumed.
A full time business sales executive in the UK earns a median £37,924 (ONS, 2025). Employer National Insurance and the minimum pension take the cost to about £43,800 before tools and data. Send to 1,000 new contacts a month at a 4.5% reply rate and 540 people reply in a year.
If 1 in 5 replies becomes a qualified conversation, that is 108 a year. Each one costs around £405 in salary alone.
Halve the reply rate and the cost doubles. Model your own numbers before you hire.
B2B and B2C: what changes
The system is the same. The weight on each part changes.
| B2B | B2C | |
|---|---|---|
| How customers find you | Peers, AI research, shortlists, events | AI answers, search, social, creators |
| What a lead looks like | A named contact at a target company | A sign up, a basket or an app install |
| Speed that matters | Reply within the hour | Instant, on site |
| Database you own | CRM of accounts and contacts | Email and SMS list, customer accounts |
| Where AI bites hardest | Supplier research before contact | Fewer clicks from search to your site |
Most consumer spending still ends offline. Online sales were 27.3% of Great Britain retail sales in August 2026 (ONS). AI shapes the choice long before anyone reaches a till.
Numbers to stop quoting
- "Respond within 5 minutes and you are 100 times more likely to convert." This is not from Harvard or MIT. It comes from a vendor phone study with no published method. The Harvard Business Review finding is about responding within an hour.
- "84% of B2B buying starts with a referral." No primary source found.
- "Buyers are 57% (or 70%, or 83%) through before they contact you." The current figure is 61% (6sense, 2025).
- "The average company takes 42 hours to reply." It only counted firms that replied within 30 days, in 2011.
- "Exactly 95% of buyers are out of market." The 95:5 rule is a planning estimate from the LinkedIn B2B Institute. Treat 95% as a rough guide.
- "80% of sales need 5 follow ups." No primary source found.
What I see
The shortlist is written before anyone talks to you. That is the biggest change in lead generation. Most companies are still planning as if the buyer starts with a search and a form.
The buyer starts with a question to an AI assistant, a peer or a podcast host. What comes back is a handful of names.
If you are one of them, the lead arrives warm and half sold. If you are not, no amount of follow up gets you back in.
So the work moves earlier. Be known in your category before anyone is buying. Be the clearest answer on the pages AI reads.
Then be ready the moment a buyer does reach out, with a definition of a good lead that sales believes and a database you trust.
Clicks will keep falling. That is fine.
The companies that win in 2027 will measure pipeline over traffic. They will spend on being remembered as well as being found. The attention era is over and pipeline is the number that counts.
If you want to know where your own pipeline is leaking, start with a marketing audit.
Frequently asked questions
What are the best lead generation strategies for 2027?
Be known before buyers start looking, be the answer AI tools give, agree what a qualified lead is, own and clean your database, respond within an hour and use paid media to harvest demand. 95% of B2B buyers chose a supplier from their day one shortlist (6sense, 2025).
What is the difference between demand generation and lead generation?
Demand generation makes the right buyers know and prefer you before they are ready to buy. Lead generation turns buyers who are ready into named contacts. You need both. Demand generation decides whether you make the shortlist.
What is a marketing qualified lead?
An MQL is a contact who meets criteria marketing has set, such as company size, role and an action like a demo request. The definition should be based on the customers you have won and agreed in writing with sales.
What is the difference between an MQL and an SQL?
Marketing qualifies an MQL against set criteria. Sales qualifies an SQL after speaking to the contact and accepting them as a real buying opportunity.
Is AI search reducing website leads?
It is reducing clicks. Google users clicked a result on 8% of searches with an AI summary, against 15% without one (Pew Research Center, 2025, US). The visitors who do click tend to be closer to buying.
How do I get my business recommended by ChatGPT or Google AI Overviews?
Publish clear pages that answer your buyers' questions, with prices, proof and comparisons. Get mentioned in trade press, reviews and podcasts. Track how often you appear across many prompts, because AI recommendation lists change from one answer to the next.
How do I generate leads with AI?
Use AI to research accounts, enrich your database, draft tailored outreach and reply to enquiries faster. Fix your lead definition and data first. AI multiplies whatever system it runs on.
How many leads do I need to hit my revenue target?
Work backwards from new revenue to clients, opportunities, SQLs and MQLs using your own conversion rates. In our illustrative example, £1m of new revenue needs 200 qualified opportunities and 1,600 MQLs.
Is cold email legal in the UK?
Yes, to limited companies and LLPs, as long as you say who you are and give a working opt out. Sole traders and most partnerships need consent unless the soft opt in applies. UK GDPR still applies to named contacts (ICO).
Why are we getting more leads but not more sales?
Usually the lead definition is too loose, the follow up is too slow or the leads come from buyers who were never going to shortlist you. Report qualified opportunities and cost per opportunity instead of lead volume.
